Description
Every team has ten AI ideas and budget for two
AI use case ideas tend to pile up in a backlog that never gets prioritized with any real rigor — the loudest pitch wins, not necessarily the one with the best return for the effort it takes.
This kit scores every idea on impact and effort across nine real dimensions, then classifies it automatically into a quadrant — Quick Win, Major Project, Fill-in, or Thankless Task — so the roadmap builds itself from the numbers.
What you get
1. A 10-sheet Excel workbook
- Start Here — how the sheets connect
- Use Case Ideas Directory — every AI idea, with department, submitter, and live quadrant

- Effort Scoring — each idea scored 1-5 on four effort dimensions
- Impact & Effort Summary — average impact, average effort, and priority score, per idea
- Prioritization Quadrant — every idea classified automatically into its quadrant
- Department Breakdown — how many ideas, and how strong, each department has submitted
- Status Pipeline Overview — where every idea sits — Proposed, In Progress, Approved, Rejected
- Use Case Lookup — type an idea, see its full scorecard instantly
- Dashboard — ideas submitted, Quick Wins, Major Projects, and your highest-priority idea, live
2. An 11-page companion guide (PDF)
How to score impact and effort so the scores stay comparable across very different ideas, how the quadrant thresholds work and why they’re set where they are, what a Priority Score is useful for beyond the quadrant label, and a short quarterly AI roadmap review routine.
3. A Notion template
An importable Notion workspace mirroring the key tracking tables, with a quick-reference section and a next-actions checklist.

Frequently asked questions
Does this come with pre-filled use case ideas?
It ships with eight fully worked examples so you can see the scoring and quadrant logic in action, ready to clear and replace with your own ideas.
How many use cases can I track?
The directory ships with room for 25 ideas — copy a row down to add more.
How are the quadrant thresholds set?
High Impact is an average score of 3.5 or above; High Effort is 3 or above — both fully explained in the guide, and both are one formula away from being adjusted to your own bar.
Will this work in Google Sheets?
Yes. Upload to Google Drive and open with Google Sheets — formulas, dropdowns, and the chart all carry over.
What’s the difference between a high Priority Score and a ‘Quick Win’ quadrant?
Priority Score is a continuous ranking (impact minus effort); the quadrant is a category based on fixed thresholds. A Fill-in idea can still have a higher priority score than a Major Project — the guide shows you how to read both together.
